Running an Extraction Facility

Production Scheduling & Workflow Balancing

How to find bottlenecks, stage batches and plan shifts so a closed loop lab runs smoothly.

Educational overview from my experience, not legal or operating instructions. Example numbers are marked as examples. No solvent procedures, temperatures or pressures are given. Always follow your state cannabis regulations, local fire code, equipment manufacturer guidance and your own approved SOPs.

A lab is only as fast as its slowest step. Scheduling is about finding that step and feeding it so it never waits.

Map the flow

List every stage from biomass intake to packaged product: receiving and storage, extraction runs, recovery, post-processing, purge or oven time, crystallization time, QA sampling, testing, packaging. Record how long each takes and how much it can hold.

Find the bottleneck

The bottleneck is the stage with the least capacity per day. Often it is oven or vacuum capacity, crystallization vessels, or the testing turnaround, not the extractor itself. Adding extraction capacity in front of a bottleneck only builds inventory.

Example weekly schedule

Example only. Your schedule depends on equipment, staff and state rules.

Batch staging and shifts

  • Stage the next batch's materials before the current one finishes.
  • Stagger shifts so the bottleneck runs longer than the rest of the lab.
  • Cross-train at least two people on every critical task.
  • Leave buffer for testing delays and maintenance.

Questions

What is the usual bottleneck in an extraction lab?

It varies, but post-processing capacity (ovens, crystallization vessels) and outside testing turnaround are common, not the extractor.

I run workflow audits and GMP mock audits for licensed labs.
